Which Honed Tube Sizes Are Actually Worth Stocking

A distributor in Rotterdam once walked me through his warehouse and showed me two racks of honed tube. One rack was nearly empty by the end of every month; the other had not moved in almost two years. Both had cost real money to buy, ship, and store, but only one was earning its keep. That contrast is the whole problem of stocking honed tube in a single picture, and it is a problem I hear about constantly from traders and stockists who buy from us.

Stocking honed tube is not about having the widest range on the shelf. It is about holding the sizes that your downstream cylinder builders and repair shops ask for again and again, while avoiding the odd dimensions that tie up cash and floor space. When you get that balance right, you quote faster, you cut fewer disappointed customers loose, and your capital keeps circulating instead of rusting on a rack.

Understanding the standard size families first

Honed tube does not exist as an infinite continuum of diameters. In practice, the market clusters around size families defined by standards such as DIN 2391, EN 10305-1, and the inner-diameter tolerance grades H8 and H9. Cylinder designers work from these families because seals, pistons, and rod kits are themselves built around them. When you understand that the demand is quantised into these clusters, stocking becomes far more predictable.

The bore sizes that recur most often in mobile and industrial hydraulics are the round metric numbers: 40, 50, 63, 80, 100, 125, and 160 mm inner diameter. These are the bores around which the major seal manufacturers design their standard piston seal ranges, which means a repair shop rebuilding a cylinder will almost always be working to one of them. Holding these bores in a couple of common wall thicknesses covers a surprising share of everyday enquiries.

Below 40 mm and above 200 mm, demand thins out quickly and becomes application-specific. Those sizes are better handled by order rather than by stock, because the buyers who need them usually have a defined project and can wait for a mill run. Trying to stock the full range end to end is exactly how the two-year-old rack gets created.

Which diameter and wall combinations turn over fastest

Within the popular bore sizes, wall thickness is where stockists most often go wrong. A given inner diameter can be supplied in several wall thicknesses, and each combination is effectively a different SKU with its own demand curve. The fast movers are the walls that match common working pressures, typically in the range that suits cylinders rated around 160 to 250 bar, because that is where the bulk of mobile and general industrial equipment operates.

For a 63 mm bore, for instance, a mid-range wall that leaves enough material for the finished outer diameter after machining is far more useful to a cylinder builder than an unusually thin or unusually heavy wall. Builders want to buy tube that lets them turn the outer diameter to their design without either running out of material or paying to remove excessive stock. Holding the middle of the wall range for each popular bore is almost always the safer inventory bet.

We supply honed tube in ST52 and CK45 as the two workhorse grades, and the reason matters for stocking. ST52 (E355) is weldable and forgiving, which suits welded cylinder construction and general fabrication. CK45 is a medium-carbon grade that machines cleanly and takes a good finish for bolted and tie-rod designs. If you can only stock one grade per size, ST52 tends to serve the widest customer base, with CK45 held in the two or three most-requested bores.

Reading your own sales data before you reorder

The most reliable guide to what you should stock is not a general article; it is your own order history. Before every reorder, it is worth ranking the past twelve months of honed tube lines by frequency of enquiry rather than by revenue alone. A high-value slow mover can look attractive on a margin report while quietly strangling your cash flow, whereas a modest fast mover keeps the business liquid.

Pay particular attention to the enquiries you lost because you did not have the size in stock. Those near-misses are the clearest signal of unmet demand, and they rarely show up in sales reports because no invoice was ever raised. Keeping a simple log of "asked for, could not supply" lines will, over a season or two, tell you exactly which combinations deserve a permanent place on the fast rack.

It also helps to watch the seasonality of your region's end markets. If your customers serve agriculture, demand for common bores can spike before planting and harvest windows; if they serve construction, it tracks project cycles. Timing your reorders to arrive just ahead of those peaks means you hold less average inventory while still catching the rush.

Avoiding dead stock and matching downstream demand

Dead stock in honed tube is almost always born from good intentions: a stockist buys an unusual size for one big customer, the project ends, and the remainder sits. The defence is to treat project-specific and non-standard dimensions as pass-through orders rather than stock items, ideally with a minimum commitment from the customer who requested them. That keeps your standing inventory lean and genuinely re-sellable.

For the sizes you do stock, protection during storage is what preserves their resale value. Honed tube is not chrome-plated, so it does not carry a plated corrosion barrier; its rust protection comes from the anti-rust oil applied at the mill and from how you store it. Keeping tubes capped, off the floor, and in a dry area, and re-oiling if a batch will sit for many months, is what stops your fast movers from becoming write-offs.

Finally, think about how easily you can match tube to your customers' needs at the counter. If your stock is organised and labelled by bore, wall, and grade, and if you keep the mill's material certificates on file, you can answer a technical enquiry in minutes and turn it into an order. Speed of matching is a real competitive advantage for a stockist, and it flows directly from disciplined, demand-led inventory.
